    This works for AI—it's specific, structured, provides context. But it's a terrible question to ask a colleague. It's robotic and leaves no room for genuine insight.

    "I'm evaluating [policy] for my team. I see the efficiency benefits, but I'm concerned about the impact on customer relationships. What am I missing? What unintended consequences should I watch for? Please think through this step-by-step."

    Before we layer on AI-specific techniques, let's ground ourselves in 60 years of research. These frameworks have been validated across thousands of studies, and they remain foundational.

What this means: If you want deeper answers, ask higher-level questions. "Explain X" will always yield shallower responses than "Analyze X" or "Evaluate X."

    The Socratic Method: Six Question Types

    Socrates figured something out 2,400 years ago that we're still learning: different questions serve different purposes.

  • Clarifying Questions - "What do you mean by...?" "Can you explain that differently?"
  • Assumption Questions - "What are you assuming here?" "What if that assumption were wrong?"
  • Evidence Questions - "What evidence supports this?" "How do we know that's true?"

    Journalists have used Who, What, Where, When, Why, and How for over a century because these six words ensure comprehensive coverage. For AI interactions, I add a seventh: "So What?"

    • Who - Who is involved? Who is affected? Who is the audience?
    • What - What specifically do you need? What format? What scope?
    • Where - Where does this apply? Geographic? Situational?
    • When - What timeframe? Historical? Current? Future?
    • Why - Why does this matter? Why are you asking?
    • How - How should this be approached? How detailed?
    • So What? - What will you DO with the answer?

    Running through this checklist before you ask ensures you haven't left out context that AI needs to give you a useful response.

    Appreciative Inquiry: The Power of Framing

    Research by David Cooperrider in the 1980s revealed something counterintuitive: how you frame a question dramatically affects the quality of answers you receive.

    Problem-focused framing: "What's wrong with our onboarding process?" This produces a list of complaints—not solutions. Possibility-focused framing: "Think of a time when a new hire got up to speed remarkably fast. What made that happen? How could we create those conditions more consistently?" This produces actionable insights and energy.

    Questions that focus on what's working and what's possible generate more useful responses than questions that focus on problems and failures. True for both human and AI interactions.


    5. What AI Research Tells Us About Better Prompts

    The traditional frameworks are necessary but not sufficient. Large language models have specific characteristics that require adapted approaches.

    Chain-of-Thought: "Think Step by Step"

    The Research: Wei et al. (2022) found that adding "Let's think step by step" to prompts improved accuracy on complex reasoning tasks by 30-40%. Why It Works: LLMs generate text sequentially. When forced to articulate intermediate steps, they're more likely to catch errors and arrive at correct conclusions. Please think through this step by step: First, analyze what this audience typically responds to. Then, identify 3 potential positioning angles.     Specificity Beats Vagueness (By a Lot)

    The Research: Across multiple studies, specific prompts consistently outperform vague ones—often by 2-3x in usefulness ratings. Why It Works: Vague questions have massive answer spaces. The AI has to guess what you want. Specific questions narrow that space, increasing the odds of relevance. How to Apply It: ❌ "Help me write an email." ✅ "Help me write a 150-word email to my team announcing a project delay. Tone: honest but optimistic. Must include: the new timeline, the reason (vendor issues, not our fault), and next steps. Avoid: making it sound like anyone failed."

    Context Is Not Optional

    The Research: LLMs don't have access to your situation, your history, or your constraints unless you tell them. Studies show that providing relevant context improves response relevance by 40-60%. Why It Works: AI can only work with what's in the prompt. The information you think is "obvious" isn't—you need to spell it out.     The Research: Asking AI to adopt a specific persona or role affects both the content and quality of responses. A prompt starting with "You are an expert [X]" produces different (often better) outputs than the same question without it. Why It Works: Role assignment activates different patterns in the model's training, leading to more focused, expert-like responses. How to Apply It: ❌ "Review my business plan." ✅ "You are a venture capitalist who has evaluated 500+ startup pitches. Review my business plan with a skeptical eye. What would make you pass on this investment? What questions would you need answered before writing a check?"

    Structure Your Requests for Structured Outputs

    The Research: When you specify the format you want, AI compliance is nearly 100%. When you don't, you get whatever format the model defaults to—often not what you needed. Why It Works: LLMs are excellent at following format instructions. Not specifying format is leaving value on the table. How to Apply It: ❌ "What are some ideas for my presentation?" ✅ "I'm presenting to the board next week on Q4 results. Give me: (1) Three possible opening hooks that would grab attention, (2) The one key message I should repeat 3 times, (3) Two likely tough questions and how to handle them. Use bullet points."

Please read it as an editor would and tell me: (1) Where did your attention drift? (2) Is the emotional arc earned or does it feel rushed? (3) One line of dialogue that rings false. I'd rather have three specific, actionable critiques than general encouragement."

    Before: "Should I renovate my kitchen?" After: "I'm debating a kitchen renovation. I've identified 5 PMs at companies I admire on LinkedIn. What's a cold outreach message that would actually get responses? I don't want to seem desperate or ask for too much. And what should I NOT say? Give me a template I can personalize."

    The 60-Second Question Check

    Before you ask any important question (to AI or humans), run through these five checks:

    1. GOAL: What do I actually want?
    • Not "information" but a specific outcome
    • "I want to decide X" or "I need to create Y"
    • If you can't state your goal clearly, your question won't be clear
    2. CONTEXT: What does the responder need to know?
    • Your situation, constraints, prior attempts
    • Why this matters, what you've tried
    • Rule of thumb: include anything that would change your answer if positions were reversed
    3. LEVEL: Am I asking at the right cognitive level?
    • Am I asking for facts when I need analysis?
    • Am I asking for explanation when I need evaluation?
    • Match your question level to your actual need
    4. SPECIFICITY: Have I removed ambiguity?
    • Format, length, tone, structure
    • What to include, what to avoid
    • Specific beats vague every time
    5. ACTION: What will I DO with this answer?
    • If you can't envision using the answer, rethink the question
    • The best questions have clear "so I can..." statements

    The Question Upgrade Ladder

    When your question isn't working, try these upgrades in order:

    Upgrade 1: Add Goal - "...so that I can [specific outcome]" Upgrade 2: Add Context - "Given that [relevant information]..." Upgrade 3: Add Structure - "Please provide: (1)..., (2)..., (3)..."     The "Explain It Back" Test

    Here's something I learned from managing hundreds of people: if your question could mean multiple things, it will be misunderstood.

    Before you ask an important question:

  • Imagine someone reading your question with no context
  • What's the worst (reasonable) interpretation?
  • If that interpretation would produce a useless answer, add clarity
  • Most bad questions aren't dumb questions—they're clear questions with hidden ambiguity.

    Mistake 1: The Lazy Open

    Example: "Tell me about leadership." The Problem: This question has infinite valid answers. The AI (or human) has to guess what you actually want. The Fix: Add goal + context + specificity.

    "I'm a new manager (promoted 2 months ago) struggling with a team member who has more experience than me. What are three specific techniques for leading people who know more than you do?"

    Mistake 2: The Kitchen Sink

    Example: A 500-word question that asks 12 different things. The Problem: Cognitive overload. You'll get shallow answers to each part. The Fix: One question, one clear goal. If you have multiple questions, ask them separately.

    Example: "Don't you think we should launch the product sooner?" The Problem: This isn't a question—it's an opinion seeking validation. The Fix: Ask what you actually want to know.
